> Five ways to get engineers, who leads each, who answers for the result and where each goes wrong. And what to settle before the first day.

**Who it is for:** companies that need engineers

## Five ways to get engineers

A company that needs software built has more choices than hiring or outsourcing, and the dedicated team model is one of five. Each way puts the risk, the management and the knowledge in a different place.

**Five ways to get engineers**

| Way | What it is | Works when | Watch out for |
|---|---|---|---|
| In-house hires | Developers and other engineers you employ and manage. | The work is continuous, central to the business and you can recruit and lead engineers. | The time it takes to hire, and the cost of an idle or a missing person. |
| Freelancers and contractors | Individuals you engage for a task or a period. | The task is small and well defined, and you can judge the result. | Availability, no one to cover them, and knowledge that leaves with them. |
| Project-based agency | A company that delivers a defined piece of work for an agreed price. | The scope is clear and finite. | Changes cost extra, and the team moves on when the project ends. |
| Dedicated team | A team assigned to you for a long period, led by the provider. | There is a continuing flow of work and a roadmap, and you want delivery managed for you. | Paying for a team that has no work ready, and depending on the provider's lead. |
| Staff augmentation | Specialists who join your team and work under your direction. | You have engineers and managers and need more hands or a missing skill. | You carry the management, and the quality depends on how you lead them. |

## Who leads, and who answers for the result

This is the question that tells the ways apart.

**Who leads each way**

| Way | Who sets priorities | Who runs the day-to-day work | Who answers for the result |
|---|---|---|---|
| In-house hires | You | You | You |
| Freelancers and contractors | You | You, or each freelancer | You, as far as you can check it |
| Project-based agency | You, at the start | The agency | The agency, for the agreed scope |
| Dedicated team | You | The provider's lead | Shared: you set the outcomes, the provider manages delivery |
| Staff augmentation | You | You | You |

## When a dedicated team fits, and when it does not

A dedicated team is a commitment. It pays when there is work for it.

### It fits when

- You have a product or a platform with a roadmap, and work that continues after the first release.
- You need to add capacity and take it away again, and cannot hire fast enough.
- You want people who learn your system and stay with it.
- Someone in your company can set priorities and accept the work.

### It does not fit when

- The work is a single, small project. An agency or a freelancer is simpler.
- Nobody can decide what comes first, so the team waits.
- You do not yet know what you are building. Start with a short discovery step.
- You want to avoid managing anything and also want to keep every decision.

## What to settle before the first day

Use this onboarding checklist for any team, in-house or not. Trouble with a team often comes from what was left unsaid.

- **The people:** who they are, their experience, and what happens if one leaves.
- **The roles:** who leads, who reviews, who tests, and who decides.
- **The hours:** the working hours, the time zone and how many of them overlap with yours.
- **The access:** the code, the servers and the accounts are in your company's name from the first day.
- **The rhythm:** a short plan for each period, a demonstration of working software at the end of it, and a meeting where problems are said.
- **Done:** what makes a piece of work finished, including tests and a review.
- **The notice:** how much either side gives to grow, shrink or end the team.
- **Data and security:** how personal data is handled, which devices may reach production, and what each person has signed.

## How to keep control of the work

You can hand over the building and keep hold of the product.

### Step 1: See working software on a rhythm

Something you can click through at the end of every period. A report is not a demonstration.

### Step 2: Measure what is delivered

What was shipped, how well it works and what it cost to change, rather than hours worked.

### Step 3: Own the repository and the accounts

If the team stops tomorrow, you can give the code to another one the day after.

### Step 4: Ask for the reasons behind decisions

A short record of why the system is built as it is, so that new people can understand it.

### Step 5: Review the plan with the team

Look at what is coming, what is blocked and what has changed, and change the plan on purpose.

## How a team is priced

Ask each provider the same questions, so that the prices mean the same thing.

**What to ask about the price**

| Cost | What to ask |
|---|---|
| The fee | Is it a monthly fee for the team, or for each person, and what does it include? |
| Management | Is a lead included, and how much of their time? |
| Tools and equipment | Who pays for the licences, devices and cloud accounts? |
| Growing and shrinking | How much notice does it take to add or release a person? |
| The minimum term | How long is the commitment, and what does ending early cost? |
| Extras | What is charged on top: travel, overtime, training, replacement of a person? |

> **Compare the whole cost** Compare a team with hiring on the whole cost: recruitment, management, equipment, time with no work for them, and the cost of a person leaving. Do not compare only a monthly figure.

## Red flags

Any one of these is a reason to ask more questions.

- You are not told who will be on the team, or may not meet them.
- People are swapped without notice.
- The provider holds the code or the accounts.
- There is no demonstration of working software, only reports.
- The commitment is long and the way out is not written down.
- Nobody on the provider's side will say that something cannot be done in the time.

> **A team is not a way to avoid deciding** A dedicated team builds what you decide. If priorities change every week with no reason given, the cost is paid in work that is thrown away.

## Questions people ask

### What is a dedicated development team?

A dedicated development team is a group of engineers assigned to your company for a long period, usually led by the provider. You set the priorities and the outcomes, and the provider manages the delivery.

### What is the difference between a dedicated team and staff augmentation?

In a dedicated team the provider leads delivery and you steer the outcomes. In staff augmentation specialists join your own team and you direct their work, so you carry the management.

### Should I hire freelancers or a software company?

Freelancers suit a small, well-defined task you can judge yourself. A software company suits work that needs several skills, cover when a person is away and somebody who answers for the result. Check who owns the code in either case.

### What is the difference between a dedicated team and project outsourcing?

Project outsourcing delivers an agreed scope for an agreed price, and the team moves on when it is done. A dedicated team stays and works on a continuing flow, so it learns your system.

### What is the difference between staff augmentation and managed services?

In staff augmentation you direct the people and carry the management. With a managed service the provider takes responsibility for an outcome or a function, with agreed targets, and manages its own people to meet them.

### Is a dedicated team cheaper than hiring in-house?

Not always. Compare the whole cost: recruitment, management, equipment, time with no work for them and the cost of someone leaving, against the provider's fee and its terms.

### How do I manage a remote development team?

Agree the hours and the overlap, work from a shared plan, see working software at the end of every period, keep the repository and the accounts in your name, and meet regularly to say what is blocked.

### How long should a dedicated team commitment be?

Long enough for the team to learn your system and short enough that you can leave. Agree the notice for growing, shrinking and ending, and what you are handed if it ends.
